How to Spot Dead Stock Before It's Dead
Most advice tells you how to clear dead stock. This shows how to catch it early, using sales velocity and days of supply, before it ties up your cash.
Search for advice on dead stock and you will find the same thing everywhere: how to get rid of it. Run a clearance sale. Bundle it with a bestseller. Donate it for the tax write-off. All reasonable, and all far too late. By the time you are liquidating, the money is already trapped and the loss is mostly locked in.
The more useful question is the one almost nobody writes about: how do you see dead stock coming, while you can still do something cheap about it?
What dead stock really is, and what it is not
Dead stock is inventory that has stopped selling and is unlikely to sell again at full price. It is worth separating from two things it gets confused with.
It is not the same as overstock, which is stock that still sells but that you simply have too much of. And it is not the same as a slow mover, which sells steadily, just at a low rate. A slow mover is a normal part of a catalogue. Dead stock is a slow mover whose sales have fallen toward zero and stayed there.
The cost is the same shape as overstock but worse, because there is no demand left to bail you out: trapped capital, ongoing carrying cost, depreciation, and eventually a write-off.
Why you usually notice too late
Dead stock is invisible in a normal dashboard. It does not error or alert. It just sits there, quietly, while your attention goes to the products that are moving.
Shopify’s native tools make this harder. With only 180 days of inventory history, you cannot easily tell a genuinely dead product from one that is simply between seasons, and there is no velocity tracking to show you the trend. So the first real signal many merchants get is a year-end stock count that surfaces a shelf of product nobody has bought.
The early-warning signals
You can catch it far earlier by watching trends rather than waiting for zero.
- Declining velocity. This is the leading indicator. A product whose weekly sales have been falling for a month or two is heading somewhere, even if it has not hit zero. The trend matters more than the current number.
- Ballooning days of cover. When sales slow but stock stays high, days of cover climbs. A SKU that quietly moves from 30 days of cover to 200 is telling you something.

The seasonal caveat matters. A winter product selling nothing in July is not dead, it is waiting. Telling the two apart needs more history than Shopify keeps natively, which is the whole point of holding longer-term snapshots.
